Drying Uniformity and Gradients
The differences in moisture, water activity, salt and texture between the surface, centre and different positions within a batch during drying.
A drying product is never uniform. Water leaves from the surface, so there is always a moisture gradient from a drier outside to a wetter inside, and salt migrates inward along its own gradient at its own pace. A well-managed cure keeps both gradients gentle and lets them even out over time. A badly managed one turns a gradient into a barrier.
Case-hardening is the gradient becoming a wall. When the surface dries much faster than the interior can resupply it, the outer layer contracts into a dense, low-moisture rind that water can no longer cross. From that point the interior is sealed: it stops losing weight in any useful way, and it stays wet, which is the one condition the whole process exists to remove. The cruelty of it is that the product feels finished. It is firm, it hangs well, it looks right, and it can be months from safe.
There is a second gradient, between pieces rather than within them. In any chamber the air moves unevenly, so some positions dry faster than others, and pieces differ in fatness, thickness and how tightly they were stuffed. A batch hung on one day does not finish on one day. This is why pieces are weighed individually rather than the batch being judged by one representative, and why positions are rotated through the hang.
The gradients close by themselves if given the chance, and time is the mechanism. Water moves from wetter to drier within a piece whenever evaporation is not outpacing it, which is exactly what a rest in higher humidity achieves: the surface takes up a little moisture, the interior gives some up, and the two move towards each other. Commercial drying schedules build these equalising periods in deliberately, and the traditional long rest after salting a ham is the same idea applied to salt rather than water.
What to do about it is mostly prevention. Keep the humidity in band and the air gentle so the surface never races ahead. Give each piece its own air and rotate them. Weigh individually and expect a spread. And if a piece has case-hardened, the response is to raise the humidity and slow everything down so the gradient can relax, not to dry harder in the hope of catching up.
